Analyze Cultural Context

Score each target market on Hofstede's six cultural dimensions: power distance, individualism, uncertainty avoidance, masculinity, long-term orientation, and indulgence. Map communication styles (high-context vs. low-context), decision-making norms, and platform usage before writing a single brief.

TNT/FedEx: Scored the Netherlands (low power distance, direct communication), Portugal (high uncertainty avoidance, relationship-first), and Singapore (high power distance, formal tone) , revealing three distinct messaging strategies were needed for the same product.

Develop Cultural Personas

Build buyer personas per market from local research, not translated assumptions. Interview local stakeholders, audit competitor messaging in-market, and identify the cultural motivations that actually drive purchasing , which are often different from what your home market data suggests.

K.K. Orchard: The client assumed health-conscious fitness audiences would convert best for their Taiwanese food brand. Per-market persona research across 13 EU countries revealed parents seeking healthy food for their children outperformed fitness audiences everywhere , a finding that reshaped the entire campaign.

Adapt Message Architecture

Rewrite , not translate , your value propositions, tone, CTAs, and visual hierarchy for each market. A Dutch audience responds to directness and data. A Portuguese audience responds to warmth and social proof. Same product, different framing.

TNT/FedEx: Portuguese ads were reframed around reliability and trust (high uncertainty avoidance), while Dutch ads led with efficiency and cost savings. Portugal: +34% CTR. Singapore: +25%. Netherlands: +7%.

Pilot and Test

Run each adapted campaign at controlled budget with A/B testing baked in from day one. Test the culturally adapted version against the standardized version in every market. Collect both quantitative performance data and qualitative local feedback before committing full budget.
